OCR (optical character recognition) and AI document processing get conflated, but they're fundamentally different tools. OCR turns images of text into text — that's it. AI document processing turns documents into structured business data — invoice supplier, lines, totals, VAT, due date, all reconciled against your purchase orders and posted to your accounting system.

The practical difference: OCR-then-rules approaches need a template per document format. Add a new supplier with a different invoice layout and OCR rules break. Modern AI document processing uses multi-modal vision-language models that read documents the way a human does — understanding layout, recognising tables, following cross-references — robust to layout variation by design.

For business deployment, the failure mode of OCR is silent: rules match the template, the wrong data lands in the wrong field, nobody notices until reconciliation breaks two months later. AI document processing fails loud — uncertain extractions get flagged for human review rather than mis-classified silently. That difference in failure mode is what makes AI document processing production-ready where OCR-then-rules struggled for two decades.

If you tried to automate AP with OCR five years ago and gave up, the technology has genuinely changed. The pattern that didn't work then works now.

  • AI document processing: produces a structured BOM with cut lengths, weld details, finishes, ready for estimating.
